1The challenge

A UK luxury menswear brand — best known for its tailored swim shorts and resort wear — was launching their German marketplace as part of a wider European DACH expansion. The launch needed a clean order-to-fulfilment-to-VAT pipeline from day one, not a manual workaround that would silently rot.

The technical scope was non-trivial: a German Shopify+ storefront for the front-end, NetSuite as the financial and operational system of record, Avalara AvaTax for live German VAT determination, and four distinct warehouses (Paris, Atlanta, Sydney and Germany) capable of fulfilling against the same German customer order depending on stock availability and despatch economics.

Every customer order had to flow into NetSuite cleanly, get rated through Avalara for the correct German VAT treatment, be allocated to the most appropriate warehouse, generate the right fulfilment and delivery-note paperwork, and feed back into Shopify+ with the right status — all without a finance ops person manually touching anything.

2The approach

The German Shopify+ storefront submitted orders via Celigo into NetSuite as Sales Orders; Avalara AvaTax was called at SO creation to stamp the correct German VAT lines; an allocation rule chose the right warehouse; Item Fulfilment generated the picking and delivery-note paperwork at the warehouse end; and the fulfilment status fed back to Shopify+ so customers always saw the truth.

A complete order-to-cash-to-VAT-to-fulfilment pipeline for the German market, with bidirectional Shopify+ sync and four-warehouse allocation logic.

Capabilities delivered

  • Shopify+ German storefront integration — bidirectional integration via Celigo covering customer creation, item and inventory sync, order import, fulfilment status feedback, and refund/return handling. Customer-facing order status in Shopify+ reflects the actual NetSuite-driven fulfilment state, not a separate truth.
  • Avalara AvaTax integration — live tax determination on every Sales Order via a SuiteScript-driven AvaTax call. German VAT correctly applied per line, including standard rate, reduced rate edge cases, and EU intra-community supply treatment for cross-border B2B orders. AvaTax document codes stamped on every NetSuite transaction for end-to-end audit traceability.
  • Four-warehouse allocation logic — Paris as the primary EU fulfilment hub, Germany as the in-country fast-despatch warehouse for domestic DACH orders, Atlanta covering Americas overflow and Sydney covering APAC overflow. A custom allocation routine chose the warehouse per Sales Order based on stock availability, customer-priority logic, and despatch cost — preventing the all-too-common scenario of an EU order accidentally fulfilling from Atlanta.
  • Item Fulfilment workflow — picking, packing and shipping handled through NetSuite Item Fulfilment records at each warehouse. ASN (Advanced Shipping Notification) generated automatically. Tracking numbers captured from the carrier and synced back to Shopify+ for customer notification.
  • Delivery notes — German-compliant Lieferschein delivery notes generated from each Item Fulfilment, with the right legal entity, address, item descriptions and quantities. Bilingual (English/German) where required for the customer-facing copy.
  • Returns & refunds — return authorisations created in NetSuite from Shopify+ return requests, with warehouse receipt of returned items, credit memo generation and Avalara tax reversal handled in a single workflow.
  • Inventory sync across warehouses — real-time inventory position per warehouse fed back to Shopify+ to drive product availability on the storefront, preventing oversells from any single warehouse stocking out mid-day.
  • Reporting — German market dashboards covering order volume, fulfilment rate by warehouse, tax-by-jurisdiction reconciliation, and inventory days-of-cover per warehouse / per SKU.

4The outcome

Clean German market launch

The DACH storefront went live with end-to-end automation from order capture through despatch and VAT — no manual workarounds shipped to production.

Right warehouse, every time

The allocation logic kept German orders fulfilling out of the right hub — fast despatch from the Germany warehouse where stocked, Paris as the EU fallback, never shipping from Atlanta unnecessarily.

Auditable VAT on every line

Avalara handled the German VAT determination live; every line carries its AvaTax document code; VAT reconciliation is a query rather than an investigation.

Single inventory truth across 4 warehouses

Shopify+ availability reflects actual stock across Paris, Germany, Atlanta and Sydney — no oversells, no manual inventory plug-figures.

Compliant delivery notes

German Lieferschein paperwork generated automatically at each fulfilment, in the right language and with the right legal references for the destination customer.

Scalable foundation

The same architecture extended to subsequent EU and APAC market launches without re-platforming. The clean foundation kept paying back as the brand grew internationally.
